How to Use the Calculator
Include anyone who spends a meaningful part of their week on tasks a computer could do. This is usually finance, admin, customer service, sales support, and marketing coordinators. Exclude client-facing staff whose core work is judgement or relationship based.
A fair estimate is 15 to 25 hours for most SME admin roles once you include all the small recurring tasks. If in doubt, pick the middle of that range rather than the top.
Take the annual salary, add roughly 25 per cent for employer National Insurance, pension contributions, and overheads, and divide by about 1,800 working hours per year. For an Essex admin role on £30,000 that comes out at around £21 per hour.
30 to 35 per cent is a defensible starting point for most Essex SMEs based on our implementation data. If your team mostly handles structured work (invoices, data entry, routine enquiries) you can push this to 40 to 50 per cent. If the work is more judgement-heavy, stick to 20 to 30 per cent.
How to Interpret the Results
The calculator returns three numbers and each one answers a different question.
Hours saved per weekis the operational number. It tells you how much capacity the business would recover for higher-value work. Read it as “this is how much time your team stops spending on admin”, not “this is how many roles we will remove”. In our experience almost no Essex SME uses AI to reduce headcount; they use it to handle more work with the same team, or to stop senior people doing low-value tasks.
Annual cost saving in pounds is the finance number. It is the figure to put into the business case, and the number to compare against project cost. If the annual saving is less than three times the project cost, be cautious. If it is more than ten times, sanity-check your inputs because the estimate is probably too optimistic.
Productivity gain percentage is the context number. It tells you whether the automation is marginal or material. Anything under 5 per cent is marginal and probably not worth a full project. 10 to 20 per cent is typical for a targeted first automation. Above 25 per cent is possible but almost always requires multiple automations rather than a single build.
